How I run a 12,000-subscriber email machine with Claude + GoHighLevel

Verdict: This one system, free hook, auto-tagging, Claude-written branching nurture, is the highest-leverage thing a solo operator can build. GHL is the only tool I'd rebuild it on.

I run an email list of 12,000+ subscribers by myself. It sends over 1,000 emails a day at a 39% open rate, nurtures five different audience segments down five different paths, and sells on autopilot every week. Total time to maintain it: a few hours a week.

The architecture

Free tool (the hook)

Every piece of this is replaceable except two: the free hook has to be genuinely valuable, and the delivery machine has to branch on tags. Everything else is preference.

Step 1: The hook does the segmenting for you

My hook is a free interactive tool. The magic isn’t the capture, it’s that the tool’s output doubles as segmentation data. The moment someone uses it, tags are applied automatically based on their result. No survey, no “what best describes you?” friction. They self-segment by using the thing they came for.

For your version: a quiz, a calculator, a generator, anything whose result tells you which sequence the person belongs in.

Step 2: Claude writes the branching nurture

Five segments × 8 emails each is 40 emails. Writing that by hand is why most people’s nurture is one generic sequence. With Claude it took days:

Step 3: GHL delivers and branches

In GoHighLevel, the build is one workflow: trigger on the tag, branch per segment, each branch runs its sequence, then a condition checks “has purchased” and routes buyers and non-buyers differently. Non-buyers get a value recap → offer → follow-up. Everyone graduates to the weekly newsletter.

The two mistakes to avoid, from my own scar tissue: connect the graduation step (I once left ~11,000 nurture graduates routing into a draft that sent nothing, silent, invisible, and it cost months of monetization), and suppress bounces automatically so your sender reputation compounds instead of eroding.

Newsletter Friday, campaign Sunday, Sunday converts best for my audience; test yours. Claude drafts both from the same weekly notes, so total writing time is under an hour.

39% open rate. ~1% unsubscribe. 0.02% complaint rate. A sender domain that gets stronger every month. This is what “email is dead” actually looks like when the machine is built right.
